Background
Unicorn Overlord was first teased as an unnamed VanillaWare project in the Japanese prologue of 13 Sentinels: Aegis Rim through a ??? labeled menu. It was officially revealed during September 2023’s Nintendo Direct with a release date set for March 8, 2024. The game will be available on Nintendo Switch, PS4, PS5, and Xbox Series X|S, marking VanillaWare’s debut on an Xbox platform (Reggy, 2019).
Director Akiyasu Yamamoto noted that Unicorn Overlord is inspired by ‘90s simulation RPGs like Ogre Battle and Final Fantasy Tactics, developed by a team with a deep appreciation for these classics. The game also draws from the evolution of war games, reflecting a resurgence of RTS elements in the 2020s (Bamsey, 2024).
Yamamoto credits the fantasy setting’s success to influences from tabletop RPGs and medieval fantasy war games. Unicorn Overlord blends engaging characters with strategic challenges, allowing players to immerse themselves in character-driven narratives.
Some planned content was cut, including troubadours, dancers, musketeers, and an armor degradation mechanic. Despite these changes, directors Takafumi Noma and Wataru Nakanishi view Unicorn Overlord as their “ideal” creation, with no plans for additional downloadable content (Bamsey, 2024).
The core development team includes:
- Director: Takafumi Noma (Dragon’s Crown, Odin Sphere: Leifthraisr)
- Producer: Akiyasu Yamamoto (Soul Hackers 2, 13 Sentinels: Aegis Rim, Catherine)
- Designer: Wataru Nakanishi (Muramasa: The Demon Blade, Dragon’s Crown)
- Artists: Takafumi Noma (Unicorn Overlord), Masami Yanagi (13 Sentinels: Aegis Rim, Unicorn Overlord)
- Composer: Basiscape (Elden Ring, Black Rock Shooter: The Game, Super Mario RPG)

Experience
Prior to playing Unicorn Overlord, I have delved into various SRPGs such as Shin Megami Tensei: Devil Survivor, Ghost Recon: Shadow Wars, and Fire Emblem: Awakening. In terms of more tactical-focused games, I have completed Valkyria Chronicles 4. Additionally, I have beaten Dragon’s Crown and 13 Sentinels: Aegis Rim, furthering my experience with VanillaWare titles.

Impressions
Introduction to Gameplay
Upon starting the game, you’re greeted to VanillaWare’s signature art style and a very powerful orchestral composition. After a brief introduction cutscene that sets the tragic tone and stakes of the game, you are introduced to the strategic gameplay. This includes unit management and combat, offering a rich blend of tactical depth and customization.
Unit and Combat Mechanics
The game features a tile-like UI for units, indicating Unicorn Overlord’s row system. Units act differently based on their row placement, with back-row characters also taking damage if there’s an enemy attack affecting both rows. On the unit details screen, four tabs are available: Loadout, Skills, Details, and Stats.
Loadouts:
In the Loadout tab, you can equip or optimize gear for characters. The Tactics system, reminiscent of Final Fantasy XII’s Gambit system, lets you set action priorities and conditions, adding depth and customization to your strategy.
Tactics System:
- Action Priorities: Set specific actions and their priority, such as prioritizing healing over attacking.
- Conditional Requirements: Link actions to conditions for precise control, such as using a healing spell only when an ally’s health drops below a certain percentage.
- Customization: Adapt tactics to your strategy, whether you prefer a defensive approach with support and protection or an aggressive style targeting key enemies. This flexibility ensures that each battle aligns with your tactical vision.
Skills:
- View Abilities: Access a list of all available skills, including active (attacks, spells) and passive (buffs, debuffs) skills.
- Manage Skill Loadout: Equip or unequip skills to tailor each unit’s abilities for upcoming challenges.
- Skill Upgrades: Enhance skills to increase their effectiveness or add new effects.
Details:
- Character Overview: Review unit backgrounds, story roles, and traits.
- Attributes: Check attributes like attack power and defense to understand each unit’s role.
- Equipment Impact: See how gear affects stats and abilities, aiding in equipment decisions.
Stats:
- Stat Breakdown: View detailed stats like HP, MP, strength, and agility to assess unit effectiveness.
- Performance Tracking: Monitor stat changes with leveling and equipment upgrades.
- Comparative Analysis: Compare stats with other units to identify strengths and optimize placement.
Expanding the Experience: World Map Features
Beyond unit management, Unicorn Overlord features a dynamic world map with various elements that enrich gameplay:
- Enemies: Present in free roam areas and can be defeated for glory.
- Forts: Allow you to test unit formations, expand slots, promote units, and hire mercenaries with customizable stats and appearances.
- Towns: Include features like buying gear, exchanging crafting materials, and stationing guards.
- Cities: Offer similar functions to towns but with additional features like taverns for rapport building.
- Harbors: Enable travel to islands.
- Angels: Offer items in exchange for divine shards.
- Black Market Dealers: Provide high-quality equipment for a high price after fulfilling their requests.
- Mining Areas: Include a minigame for finding treasure maps and materials.
- Rapport Conversations: Involve brief character interactions.
- Main Quests: Progress the main narrative.
- Liberation: Areas involve taking strongholds.
- Auxiliary Trials: Offers XP farming opportunities.
- Carvings and Graveyards: Provide rewards upon completion.
- Treasure Quests: Require finding treasures from maps.
Story and Characters
Unicorn Overlord captivates with its gripping narrative and a rich cast of characters. Each region introduces diverse storylines and side quests that dive deeply into character development and offer somewhat substantial choices, such as executing, recruiting, or sparing antagonists. These decisions significantly impact the storyline and lead to multiple endings, adding replay value.
The central conflict revolves around the Galerius Zenorian Empire and the remaining territories. This compelling narrative is brought to life by a talented seiyuu cast, including:

Gameplay Impressions
Unicorn Overlord excels with its strategic depth and immersive world, offering a compelling experience through a blend of tactical challenges and character customization. Each region introduces distinct environmental factors—such as deserts that slow ground units, thorny foliage that inflicts damage over time, and blizzards that affect movement. These biomes shape combat dynamics, turning obstacles into strategic opportunities based on your unit formation.
The game’s diverse unit types and their strengths and weaknesses encourage experimentation with tactics, equipment, and formations. Fans of Fire Emblem, Ogre Battle, and Final Fantasy Tactics will appreciate the depth and variety. Despite the extensive content, it’s presented in a way that remains engaging and manageable.
As a fan of Final Fantasy XII, I was pleased to see the Gambit system’s return. The ability to save and load tactical setups, like optimal healing strategies, enhances customization and consistency. Auxiliary trials also provide a practical way to level up and balance units, smoothing out gameplay. These features contribute to a fluid and personalized combat experience.

Visuals and Audio
Unicorn Overlord captivates with VanillaWare’s signature artistic style, perfectly enhancing the game’s atmosphere. The hand-drawn visuals are detailed and vibrant, bringing the world to life with intricate designs and rich colors. Complementing this pleasing aesthetic is a dynamic and emotive soundtrack that shifts seamlessly between dramatic and uplifting tones, reflecting the game’s narrative and emotional highs. Together, the striking visuals and expressive audio create a deeply immersive experience, drawing players into the world of Unicorn Overlord.

Verdict
Unicorn Overlord is an excellent tactical RPG, blending rich strategic depth with an immersive world. Its row-based combat and adaptable Tactics system, enhanced by Final Fantasy XII’s Gambit elements, provide a customizable and engaging experience. For fans of Fire Emblem who have longed for a more intricate tactical experience, Unicorn Overlord delivers what has been missing from the genre for awhile now.
The gripping narrative features multiple endings and impactful choices, boosting replayability. The dynamic world map, with forts, towns, and environmental challenges, keeps battles fresh and strategic. VanillaWare’s hand-drawn art and emotive soundtrack further enhance the experience.
Despite its complexity and extensive content, which might overwhelm some players, Unicorn Overlord sets a new standard for tactical RPGs. It’s a must-own for fans seeking a deep, satisfying, and strategic gameplay experience.
TLDR
Rating: 9.5/10
In Summary: Unicorn Overlord excels as a tactical RPG, offering deep strategic gameplay with its row-based combat, adaptable Tactics feature, and Gambit-like system. The dynamic world map and multiple storylines boost replay value, while VanillaWare’s visuals and soundtrack enhance immersion. Despite a potential learning curve and complexity that might overwhelm some players, the game’s gripping narrative, impactful choices, and talented seiyuu cast make it a must-own for tactical RPG fans.
